A new way to measure PR & Marketing that we're building
Signal-First GTM
Signal-First GTM is a go-to-market approach that builds the funnel around a buyer's real, observed behaviour - the content they engage with and the sources they already trust - instead of pushing volume at a cold list and hoping. Every engagement is captured as a first-class signal, attributed from first touch to closed revenue, and used to decide who to reach, what to say, and when.
The shift
Cold outbound is a volume game that has stopped paying. Signal-First GTM is a trust game that compounds.
The old way
Push volume, hope it lands
Pick a list, blast a sequence, optimise subject lines at the margin. The channel carries no trust by default, so conversion sits near zero and gets worse as inboxes harden.
Signal-First GTM
Follow the signal, earn the reach
Watch where trust already lives, deliver credible content through those channels, and reach out only once a buyer has shown interest. The same offer, pulled by trust instead of pushed by hope.
The principles
Four operating principles
Start from signals, not lists
Observe where your buyers already spend attention and trust, then build the funnel from that evidence. The prospect's behaviour designs the funnel, not the other way around.
Nest trust, then scale it
Wrap high-trust content - earned media, a respected byline, a peer's endorsement - inside the high-reach, trackable channels you already own. Credibility travels; reach does the distribution.
Make every signal lossless
Capture each engagement as a real object with a source, a person, and a timestamp - attributed end to end. If you cannot trace a closed deal back to the content that started it, the signal leaked.
Compound, don't churn
The data gets richer per prospect and the journey patterns get sharper across prospects, so the system improves with use and the cost of the next customer keeps falling. Most motions decay; this one compounds.
Where it sits
Not RevOps. Not another sequencing tool. An operating principle.
RevOps keeps the revenue machine running. Demand gen fills the top. Sales engagement tools send the messages. Signal-First GTM is the logic that sits above all of them - it decides what the machine should treat as a signal, how that signal is attributed, and what it should trigger.
It is channel-agnostic by design. The same principle governs a LinkedIn post, an earned media placement, a newsletter, and an SDR's first line. What changes is that every one of those touchpoints is captured, attributed, and read as part of one journey rather than measured in a silo.
FAQ
Common questions
What is Signal-First GTM?
Signal-First GTM is a go-to-market approach that builds the funnel around a buyer's real, observed behaviour - the content they engage with and the sources they already trust - instead of pushing volume at a cold list and hoping. Every engagement is captured as a first-class signal, attributed from first touch to closed revenue, and used to decide who to reach, what to say, and when.
How is Signal-First GTM different from traditional go-to-market?
Traditional GTM optimises output - more emails, more content, more sequences - and manufactures attention through volume and persistence. Signal-First GTM optimises for trust and observed intent: it starts from what buyers actually engage with, serves credible content back through channels they trust, and only reaches out once there is evidence of interest.
How is Signal-First GTM different from RevOps?
RevOps is the operations function and tooling that keeps revenue systems running. Signal-First GTM is the operating principle that sits above it - it decides what those systems should capture (signals), how they should be attributed (losslessly), and what they should trigger (trust-led outreach). RevOps is the plumbing; Signal-First GTM is the logic the plumbing serves.
What counts as a signal?
Any first-party evidence of engagement: a like or comment on a post, a newsletter open, a click from a tracked link, a podcast listen, an event attendance, a booked meeting. A signal is only useful when it is attributed to a specific piece of content and tied to a person record, so it can be read across time rather than disappearing into a channel dashboard.
How do you measure Signal-First GTM?
By making PR and content measurable the way paid channels already are: tracking the cost of every input, the engagement of every reader, and the conversion of every prospect against a single data layer. That lets you attribute earned media to pipeline and revenue, compare earned-first against paid-first on the same audience, and forecast from observed behaviour rather than gut feel.
Self-assembling
Point an AI coding agent at it. It builds itself.
It is called self-assembling because you do not wire it up by hand. Drop the folder into Claude Code, Codex, or whatever coding agent you use and tell it to scaffold. It reads its own docs, stands up the apps and the database, and shapes the personas and signals around your business - pausing only when it needs a decision or a key from you.
Open it in your agent
Unzip it and point Claude Code or Codex at the folder. The bundled CLAUDE.md and SCAFFOLD.md tell the agent exactly how the system fits together.
It scaffolds for you
It installs dependencies, initialises the database, seeds an example workspace, and rewrites the personas, signal verbs, and ICP rules to fit your market - no manual wiring.
It prompts you for subscriptions
When it needs a service - Anthropic, Resend, Neon, Upstash, Vercel - it stops and asks you to connect that account, then carries on from where it left off.
Roughly 45 to 60 minutes from unzip to a live dashboard on your own infrastructure.
